I’m watching the same conversation happen in every serious AI commerce thread right now. Everyone’s hyped about autonomous agents booking jobs, ordering materials, and scheduling crews. Cool. But nobody wants to talk about the money part out loud: when an AI agent drops $15,000 on a restoration job, whose wallet is actually getting hit?

That’s not a technical detail. That’s the whole game.

The Three Ways This Can Go Down

Option one: the user keeps the wallet. The agent has to ask permission for every spend above a certain threshold, probably through some approval flow tied to your actual bank account or credit line. Sounds responsible. Also sounds like it defeats most of the point of having an autonomous agent. If I still have to babysit every five-figure transaction, why did I hire the robot?

Option two: the platform holds the wallet. The marketplace or the agent host maintains a custodial account, floats the credit, and settles with the user later. This is what most of the big players want. It gives them control, float, data, and the ability to charge a nice fee for “facilitating agent commerce.” It also means when fraud happens — and it will — they’re in the middle of it.

Option three: the agent has its own wallet. Its own credit line, its own risk score, its own on-chain or off-chain reputation. The agent earns, spends, and stands behind its decisions. This one makes the traditional finance guys sweat the most, because it starts to look like real economic agency instead of just a fancy chatbot with a credit card on file.

The Restoration Job That Breaks Everything

Let me make this concrete. One of my restoration contractors gets a lead through an AI agent tomorrow. The agent diagnoses the scope from drone photos and sensor data, gets three bids, picks the best one, and books a $14,800 emergency dry-out and mold remediation job. The homeowner’s insurance is supposed to cover it.

Now the fun starts. Did the agent just charge the homeowner’s card? Did it pull from the platform’s escrow? Did it use some agent-specific credit facility that’s supposed to be backed by the agent’s performance history? And when the adjuster comes back two weeks later and lowballs the claim by $9k, who eats it?

I’ve sat in enough claims meetings to know exactly how this conversation goes. The homeowner says they never approved it. The contractor wants to get paid for work already done. The platform says they’re just the marketplace. The AI company points at the model card and the terms of service. Everybody looks at everybody else.

This isn’t hypothetical. We’re weeks away from these scenarios playing out in real life. The first few will be small. Then someone’s going to let an agent loose with real spending power and we’ll have our industry’s first seven-figure agent fraud event. I’m not hoping for it. I’m expecting it.

The fraud and credit guys are still thinking in terms of “Is this a human or a bot?” That question is already obsolete. The real question is: does this agent have skin in the game? Does it have a provable history of making profitable decisions? Can it be held accountable in a way that actually hurts when it screws up?

The Real Fight Isn’t Technical

The infrastructure people want to talk about secure key management and multi-party computation. Fine. But the actual war is going to be about liability and credit risk. Banks don’t want to underwrite autonomous agents. Regulators don’t even have language for it yet. Insurance companies sure as hell aren’t ready to issue policies to non-human entities.

Yet the demand is coming. Business owners want to deploy agents that can actually execute, not just recommend. That means someone has to extend real credit to these things.

The platforms that figure out how to underwrite agent reputation — not just user reputation — are going to own the next decade of B2B commerce. The ones that just try to stuff this into existing custodial models are going to eat massive losses when the first wave of agent fraud hits.

Because here’s what nobody wants to say out loud: once agents start spending real money at scale, some of them are going to steal. Some are going to be manipulated. Some are going to make catastrophic judgment calls. The winners will be the people who built the systems that can tell the difference between honest agent mistakes and actual malice, and who can tie financial responsibility to the actual decision maker — even when that decision maker isn’t human.

Will’s Take: The wallet question isn’t about convenience. It’s about who actually bears the risk when the robots start moving serious money. My bet is the market will eventually settle on agents having their own limited credit lines backed by verifiable performance history and bonded collateral. But getting there means eating a lot of fraud and having some very ugly public failures first. The platforms currently pretending this is just a UX problem are in for a rude awakening. The ones building real agent reputation and risk infrastructure? Those are the ones I’m watching.

The restoration industry is about to become the perfect testing ground for all of this — high-ticket, high-urgency, insurance-backed jobs where speed wins contracts and judgment calls cost real money. The AI that can book my next $20k job had better be ready to stand behind it. Because I sure as hell am.
